The schedule can look healthy while the delivery is already failing.

A creator can be “confirmed”, a shoot can be “planned” and a deadline can still be unrecoverable. The hidden failure is usually not editing. It is ambiguity that survives too long: a brief interpreted differently, a missing scene, unusable audio, vague feedback or a backup that exists only in theory.

This case turns those hidden risks into visible states, named owners and latest-safe decisions. The goal is not more process. It is earlier truth.

Six stages, each ending in a decision.

The loop separates preparation, evidence and judgment so that the editor receives material that is ready to edit - not a collection of unresolved production questions.

Three design decisions carry most of the value because they remove the ambiguity that creates late rework.

Use latest-safe dates, not only deadlines

A milestone can still be “on time” while consuming the entire recovery buffer. The system makes the last recoverable moment explicit.

Separate factual review from creative review

Missing required scenes and weak opening energy are different failures. They require different questions, evidence and feedback.

Turn every issue into an action state

“Needs improvement” is not operational. Edit, pickup, reshoot and backup activation are operational because they define the next move.

AI increases the need for production discipline.

When teams can generate and revise faster, unclear ownership and weak review do not disappear. They become more expensive because bad decisions propagate faster.

The strongest automation boundary is a named human decision with visible evidence: what must be inspected, who can approve it and what happens when the evidence is missing.
